Choosing the workflow that pays for the pilot

The first workflow

The single decision that matters most for the success of a NatorOS pilot is which workflow you pick. Customers spend ten minutes on it and regret it for six weeks. Here is the scorecard we use to pick correctly in the first call.

Score on five dimensions, 1 to 5

  • Volume: how many times does this happen a week. (Higher is better.)
  • Reversibility: if the agent is wrong, how easily can it be undone. (Higher is better.)
  • Verifiability: can the right answer be checked against a system of record. (Higher is better.)
  • Boundary clarity: can you describe the agent's authority in three sentences. (Higher is better.)
  • Owner clarity: do you know who, by name, will approve the agent's work. (Higher is better.)

Total it. Anything below 17 is not your first workflow. Pick another.

What this disqualifies

Most teams want to start with "sales lead enrichment" or "strategic forecasting." Those score low on verifiability and reversibility. The agent's outputs are subjective; nobody can quickly confirm correctness; rolling back is fuzzy. The pilot becomes a six-week debate.

Things that score high: AP triage, ticket routing, onboarding kit provisioning, weekly forecast assembly, renewal proposal drafting, expense policy review. Boring, valuable, verifiable, reversible.

Pick boring first. The strategic workflow comes second.

Every customer that picked boring on workflow one shipped the strategic workflow on workflow two. Every customer that picked strategic on workflow one shipped nothing.
